Somewhere around 2012, Spotify published a couple of short internal papers describing how its engineering organization was structured, and the vocabulary — squads, tribes, chapters, guilds — spread through the tech industry far beyond Spotify itself. It became one of the most cited, most copied, and most misunderstood pieces of engineering org design of the decade. Understanding what it actually solved, and where it later strained, is more useful than treating it as a template to copy wholesale.
Autonomy as the organizing principle
A squad was a small, cross-functional team — engineers, a designer, sometimes a product owner — with end-to-end ownership of a specific piece of the product, like the search experience or the radio feature. The explicit goal was to minimize dependencies between squads so each one could design, build, test, and ship without waiting on another team's roadmap or release cycle. This was a direct reaction to the classic large-company failure mode where a small feature change requires sign-off and sequencing across five separate teams before it ships. Squads were compared, in Spotify's own framing, to small startups: autonomous enough to move fast, aligned enough to serve a common mission.
Chapters and guilds as the counterweight to silos
The risk with fully autonomous, self-contained squads is that a backend engineer on the search squad and a backend engineer on the playlist squad stop learning from each other, and technical practices drift apart across the company. Spotify's answer was chapters — a chapter brought together people with the same discipline (say, all backend engineers) across different squads within a tribe (a collection of related squads), usually led by someone who also acted as their line manager for craft development. Guilds were a looser, opt-in version of the same idea spanning the whole company — anyone interested in a topic like web performance or accessibility could join, regardless of squad or tribe. Chapters and guilds existed specifically to counteract the centrifugal force of squad autonomy: without them, the org would fragment into isolated fiefdoms with no shared standards.
Where the model strained
The model was never a rigid org chart Spotify followed forever, and Spotify itself was candid that it evolved continuously and was never fully "implemented" as originally described. As the company scaled well past its original size, the tension the model was built to manage — autonomy versus coordination — didn't go away; it just showed up in new places, like duplicated infrastructure work across squads or unclear ownership when a problem crossed tribe boundaries. Spotify's own later public commentary acknowledged that outside companies often copied the structure and vocabulary without the underlying trust, coaching investment, and product-strategy alignment that made it work internally, which is a big part of why "Spotify model" transplants elsewhere frequently disappointed.
What you can borrow
- Decide deliberately what your team boundaries optimize for — shipping speed for a specific product surface, or consistency of technical practice — because a single team structure rarely maximizes both at once.
- If you give teams autonomy, build an explicit, funded mechanism (not just a Slack channel) for practitioners in the same discipline to compare notes across teams, or standards will drift and duplicate work will creep in.
- Org structures are not static architecture; treat any adopted model as a starting hypothesis you'll need to revise as the company's size and problems change.
- Be skeptical of adopting another company's org vocabulary without the cultural and management investment that made it work there — the labels are the easy part to copy.
